How the composable shelf reinvents marketing
What: BCG proposes the Composable Shelf, a layer that records what each offer and content asset is for and what it can be combined with, so AI agents can assemble individualized customer interactions while assets stay in their existing systems.
Why it is important: Companies that record what each marketing asset is for, and the rules for using it, can replace platforms and decision engines without rebuilding that knowledge, which limits vendor dependence as AI agents take over campaign assembly.
BCG argues that traditional marketing still centers on the campaign: marketers pick a customer action, find an offer, create content, select an audience and write the rules, then stitch the pieces together by hand across separate systems. AI speeds up individual steps but leaves this process intact, and consolidating technology into fewer platforms does not change it either. BCG says consolidation can never be finished, never be comprehensive and cannot keep pace with AI-generated content, and it increases dependence on a single vendor.
The Composable Shelf adds a layer above existing asset, content and offer systems. It leaves everything where it is and records the missing relationships: the actions the business wants customers to take, the offers that support them and the approved content that communicates them, with the rules governing their use. Marketers set objectives, ingredients and guardrails, and an AI agent assembles the interaction for each customer. Because the shelf is independent of any platform, companies can replace vendors and decision engines without losing their taxonomy. BCG reports three times the ROI and ten times the speed from campaign initiation to implementation across its clients in retail, travel, banking and healthcare.
IADS Notes: BCG described the same composable shelf in July 2026, projecting that 70% to 80% of customer touchpoints will shift to autonomous, personalized interactions as marketers move from execution to curation and governance (BCG, July 2026). Discovery is already moving that way: John Lewis reported that searches originating from AI agents rose to 2.5% of the total, up from 0.3% a year earlier, and stepped up its investment in content creation (Reuters, September 2026). Brands control the content inside AI assistants but not the container or the ranking, which makes the quality and completeness of the data they expose the main lever for visibility (Journal du Net, September 2026). Each AI agent also needs a named business owner, a documented scope and audit logs before deployments grow too large to trace (RH-ISAC, August 2026).
